Give me a sit rep.
His men sounded off one by one.

I've found this definition: To count cadence when marching in military formation.
First I had thought: it means just "spoke" '"answered" , but maybe it's deeper.

I believe your first thought was correct. Assuming "sit rep" means situation report, all involved reported on the situation in order.

"Sound off" can also mean to comment angrily, which
could also apply in this situation if one assumes that the reports were to be made informally.
